Einer ihrer langjährigen Kunden ist die Drogeriemarktkette „dm“. Ihre Online-Trainings produzieren Breuer und Nohr mit der tt performance suite. Christoph Breuer and Klaus Nohr are the owners of the Breuer + Nohr training institute, headquartered in Landau in the Rhineland Palatinate region. The two consultants have specialized in consultancy and training services for employees in retail organizations. Their motto: “Advise companies, empower people”. In numerous cases Breuer and Nohr were able to support retail concerns, specialty market chains and regional retailers to achieve sustainable success. One of their longstanding customers is the drugstore chain, “dm”. Salespeople should be able to present the latest products and approaches immediately when they come into the business. This requires them to know the products, and to be able to give information and practical assistance. E-learning can help in this respect, closing gaps in knowledge and training in how to handle products in a timely manner. That is why Breuer and Nohr rely on online learning. In order to develop e-learning ofers that meet their didactic requirements, they chose tt knowledge force. At the tts Forum 2015 Klaus Nohr described in his presentation, “Focused e-learning concepts in the retail sector, following the example of wellknown traders”, how e-learning stimulated learning at his customers. Trainingsbedarf schnell bearbeiten Ein einmal festgestellter Trainingsbedarf soll schnell bearbeitet werden. Gerade im Handel muss der Verkäufer die neuesten Produkte und Verfahren gut präsentieren können. Das setzt voraus, dass er die Produkte kennt, handhaben und Auskunft geben kann. E-Learning kann dabei helfen, Wissenslücken schnell zu schließen und Handhabungen zeitnah zu trainieren. Breuer und Nohr setzen deshalb auch auf Online Learning. Um E-Learning-Angebote zu entwickeln, die ihren didaktischen Ansprüchen genügen, haben sie sich für die „tt knowledge force“ entschieden. Auf dem tts Forum 2015 schilderte Klaus Nohr in seinem Vortrag „Fokussierte E-Learning-Konzepte im Retailbereich am Beispiel namhafter Handelsunternehmen“, wie E-Learning bei seinen Kunden das Lernen belügelte. 65 BEST PRACTICE | KLAUS NOHR „Fotoroman“ bedeutet, dass der Verlauf eines Gesprächs mit einem Kunden quasi abfotograiert wurde und der Dialog in Form von Sprechblasen nachzuvollziehen ist. Dieser „Comic“, der aus etwa sechs Fotos besteht, wird je nach Lerner unterschiedlich schnell angesehen. Ein Video des Gesprächs würde eine Lerngeschwindigkeit vorgeben und laut Nohr eher verhindern, dass noch einmal zurückgespult wird. 3. Schlagwort suchen. Der Zugang zu den Lerninhalten ist auch über ein alphabetisches Schlagwortverzeichnis möglich. Dort stößt man auf Deinitionen und auf Beispiele, die das jeweilige Schlagwort erklären. Die Lösung: Motivierende Lernangebote fördern eigenaktives Lernen Die Frage „Wie erreichen aktuelle Lernangebote eines Unternehmens möglichst viele Mitarbeiter?“ wurde von den beiden Beratern am Beispiel der Karlsruher Drogeriemarktkette „dm“ beantwortet. Breuer und Nohr realisierten für den Händler die sogenannte „dm-lernumgebung“. Es handelt sich dabei um eine Lernplattform für dm-Mitarbeiter, die im Lauf der Jahre in mehrstuigen Beratungsschritten aufgesetzt wurde. Heute ist die „dm-lernumgebung“ fester Bestandteil des Lernangebots, das dm seinen rund 35.000 Mitarbeitern in Deutschland macht. „Wir arbeiten nur mit motivierenden Lernangeboten“, betont Nohr. Dass Begeisterung zum Lernen dazugehöre, habe schließlich die moderne Hirnforschung längst bewiesen. Mit Spaß ließen sich viele Hindernisse bei der Vermittlung von Informationen umschifen. Wie motivierend das dm-Lernangebot sei, zeige sich zum Beispiel daran, dass ein Drittel der Zugrife auf die dm-Lernplattform auf freiwilliger Basis außerhalb der Arbeitszeit erfolge. Breuer und Nohr setzen auf „selbstentdeckendes Lernen“ (auch exploratives Lernen), eine pädagogisch-didaktische Methode zur Wissensaneignung. Der Fokus liegt auf dem „Schüler“, der sich sein Wissen selbst erarbeitet und es nicht durch eine Lehrperson „vorgekaut“ bekommt. Der Lehrer oder Seminarleiter sorgt für Lernanregungen und Lernarrangements, die eigenaktives Lernen fördern. Breuer und Nohr kombinieren ihre Stärke, trockene Produktinformationen lernfördernd aufzubereiten, mit dem Know-how von tts, Lerneinheiten attraktiv zu programmieren und zum Beispiel Fotos und Videos, aber auch Spiele zu integrieren. Sehr angetan sind die Trainer davon, wie Lernerfolgskontrollen zum Beispiel als Quiz aufbereitet werden können. Wichtig war Breuer und Nohr auch, dass typische Fragen von Kunden als kleine Beratungsprojekte deiniert und von den Mitarbeitern bearbeitet werden können. Auf der Basis des selbstentdeckenden Lernens entstand zum Beispiel eine Aufgabe, bei der der Verkäufer Beratungsgespräche zu einem bestimmten Produkt für fünf unterschiedliche Kundentypen entwickeln sollte. Dabei kam es darauf an, das Fachwissen über das Produkt mit dem Wissen über den optimalen Beratungsprozess zu kombinieren. Bei einem Test wurden für unterschiedliche Kundenfragen jeweils drei Antworten vorgegeben. Wurde die „richtige“ Antwort ausgewählt, gab es anerkennendes Lob. Ansonsten wurde ausführlich begründet, warum eine der beiden anderen Antwortmöglichkeiten nicht zielführend genug war. Die Umsetzung: Themenspezifische Lernmodule stärken Beratungskompetenz „Wir entwickeln Lernumgebungen, die die Mitarbeiter befähigen, ihr Kennen und Können im Beratungsgespräch einzusetzen“, erklärt Nohr. „Durch themenspeziische Lernmodule befähigen sich die Mitarbeiter selbst, alltägliche Filialsituationen zu meistern und vor allem ihre Beratungskompetenz zu stärken und weiter auszubauen.“ Die Mitarbeiter können sich auf folgenden drei verschiedenen Wegen die Inhalte der dm-Lernplattform erschließen: 1. Filialräume betrachten. Es werden unterschiedliche Orte innerhalb einer realen Filiale in Form von Fotos gezeigt. Man kann dann auf ein bestimmtes Regal klicken und sieht zum Beispiel die Fototheke mit dem Fotozubehör und den Möglichkeiten, sofort Bilder zu drucken. Wenn man zum Beispiel auf den Fotodrucker klickt, dann kann man mehr über dieses Gerät erfahren. Der Hersteller des Druckers hat unter anderem eine Anleitung zur Verfügung gestellt, wie die Verkäufer die Rolle mit dem Druckerpapier austauschen sollen. Breuer und Nohr haben diese Anleitung gestraft und so umformuliert, dass aus der Sicht eines Anwenders wirklich keine Fragen ofenbleiben. 2. Situationen betrachten. Es werden typische Situationen mit Kunden als eine Art „Fotoroman“ geschildert. Wer es gern strukturiert mag, kann sich Beratungssituationen aussuchen, zu denen er Anregungen und Know-how geliefert bekommt. „Der Fokus liegt auf dem ‚Schüler’, der sich sein Wissen selbst erarbeitet und es nicht durch eine Lehrperson ‚vorgekaut’ bekommt.“ 66 BEST PRACTICE | KLAUS NOHR The solution: motivational learning products support self-activated learning The question, “How does a learning product reach as many employees as possible in a company?” was answered by the two consultants with the example of the Karlsruhe-based drugstore chain “dm”. Breuer and Nohr implemented the so-called “dm learning environment” for the retailer. This involved a learning platform for dm employees, which was deployed in the course of the year with multiple steps in the consultancy process. Today the dm learning environment is a ixed component of the learning program that dm ofers to its approximately 35,000 employees in Germany. “We only work with motivational learning products,” emphasized Nohr. The idea that enthusiasm for learning is an important part of what motivates people to learn has long been proven by modern research into how the brain operates. A sense of fun helps you to circumnavigate many of the obstacles to the successful transfer of knowledge. The motivational impact of the dm learning environment is underlined, for example, by the fact that the dm learning platform is accessed on a voluntary basis outside of working hours on a third of all occasions. Breuer und Nohr rely on what they call self-discovery learning (or explorative learning), a pedagogical-didactic approach to knowledge acquisition. The focus is on the “student”, who acquires knowledge himself rather than being “spoon-fed” by a teacher. The teacher or seminar leader instead stimulates the desire to learn and ensures arrangements that support self-motivated learning. “The focus is on the ‘student’, who acquires knowledge himself rather than being ‘spoon-fed’ by a teacher.” 2. Situations perspective. Typical situations with customers are depicted in the form of a comic strip. Whoever likes their knowledge structured in this way can look for situations where a customer is looking for advice to acquire know-how and suggestions. The course of a discussion with a customer is captured in photographic form and the dialogue reproduced. This comic strip, consisting of about six photos, is viewed more or less quickly (depending on the learner). By contrast a video would have a set playback time that would determine the time spent learning – and therefore, according to Nohr, tend to reduce the likelihood that it would be played back a second time. 3. Keywords. Access to learning content is also possible via an alphabetical list of keywords, where you ind deinitions and examples that explain the individual keywords. The implementation: topic-specific learning modules strengthen advisory capabilities “We develop learning environments that enable employees to apply their knowledge and abilities in advising customers,” Nohr explains. “Topic-speciic learning modules empower the employees themselves to master everyday situations in the branches and above all to strengthen and further develop their capabilities as advisors.” The employees can take advantage of content in the dm learning platform in three distinct ways: 1. Store perspective. Various locations in a real store are shown in pictures. You can then click on a particular shelf and see, for example, the photographic counter with the photo accessories and the machine that enables customers to print photos on the spot. When you then click on the picture of the photo-printer you can learn more about the machine. The manufacturer of the printer has made instructions available, for example to show the salesperson how to replace the roll of printer stationery. Breuer and Nohr have streamlined and reformatted these instructions so that from the point of view of the user, there are no unanswered questions. Breuer and Nohr combine their ability to make dry product information more appealing to learners with the help of tts’ expertise – in programming attractive learning units that can include not only photos and videos but also games. The trainers are very keen on the way learning success controls can, for example, be prepared as a quiz. It is also important to Breuer and Nohr that typical customer enquiries can be deined as small advisory projects and worked through by the employees. On the basis of self-discovery learning there emerged for example a task according to which the salesperson had to develop advice discussions for a particular product with ive different types of customer. It was thus a matter of combining factual knowledge about the product with knowledge about the optimal discussion process. In a test, for each diferent customer question three answers were speciied. Giving the “right” answer earns the employee some praise by way of acknowledgement. On the other hand the test also includes detailed explanations of why the other possible answers would not lead to the desired outcome. 67
